Process Report — adopting-updates, 2026-06-26 (run 3)

Combined check-and-adopt run. Started as the unattended scheduled check-for-updates flow — which applied nothing and reported the delta — then the owner green-lit adoption in the same session ("yes please"). Per the combined-report rule, this is one report, not a separate check report plus an adopt report. The scheduled phase correctly applied nothing on its own; the apply only happened after the explicit go-ahead. hub/authorizations.yml's active express-authorization-rollout entry also covers this change set. Third adopting-updates-flow run of the day; the earlier …-adopting-updates-2.md ended with the node adopted at hub 0.9.2.

What was done

  1. Refreshed the hub mirror. git -C assets/references/fairyfox.io pull --ff-only origin dev aborted (hub dev force-pushed — the routine case: 42b6ea4 → 6777a73, "forced update"). Used the sanctioned fallback on the git-ignored mirror only: git fetch --depth 1 origin dev + git reset --hard origin/dev. Mirror now at 6777a73, hub VERSION 0.9.4.
  2. Scoped the delta from the prior adoption anchor. Last adopted state (per …-adopting-updates-2.md front matter) = hub 0.9.2 / 42b6ea4. Read the hub's append-only notes/version/2026-06.md changelog across 0.9.2 → 0.9.4 and confirmed the node-facing change by grepping the actual hub/standards/ files against this repo's adopted copies.
  3. Reported, then stopped (scheduled phase). Applied nothing; surfaced the delta.
  4. Owner authorized ("yes please"). Adopted the verification-floor wording (below), ran the verification floor, and committed on dev. PowerShell + file tools only.

What changed in the hub (0.9.2 → 0.9.4)

  • 0.9.3 — Standards: verification floor for express-auth + filename-list report markers. The only node-facing content in the span. Two pieces:
    • Verification floor is never skipped (the substantive one). Express-authorization — and any automated apply — skips only the redundant confirmation pause, never verification. The express-auth language now names the floor explicitly: reconcile without clobbering, build/tests, the standards ## Verify / compliance checks, and project-constraint checks, run before and after the apply, with a hard fallback: if full verification can't be completed, do not auto-apply — fall back to check-report-wait. Stated across hub/standards/adopting-updates.md, hub/standards/cross-project-sync.md, hub/templates/CLAUDE.md, and the hub/authorizations.yml scope note. Plus a bootstrap note: the first adoption that introduces express-auth to a node still takes the pause.
    • reports_through is now a digested-filename list, not a date — in hub/standards/process-reports.md and the hub-side hub/.last-seen.yml. This is a hub-internal resume-marker mechanism; this node doesn't carry .last-seen.yml, so it's effectively a no-op here (informational only).
  • 0.9.4 — Maintenance pass (hub bookkeeping only). _data/projects.yml meta 0.9.2 → 0.9.4, _data/pulse.yml ticker, a blog post fold-in, VERSION bump. The hub's own changelog notes random-ai-prompt had "no new commits past 53fe12d, still 2.7.0, nothing to blog." Nothing node-facing.

What was adopted

The verification-floor clarification was the only thing to adopt. This repo's express-auth language (adopted in run 2) had said "Skip nothing else: still copy-not-clobber … still build green" — it did not spell out the floor as build/tests **+ ## Verify/compliance

  • project-constraint checks, run before AND after**, nor the hard "if verification can't complete, do not auto-apply — fall back to check-report-wait" fallback. Reworded both adopted copies to match the hub's 0.9.3 wording:
  • CLAUDE.md — the "Exception — pre-authorized changes" paragraph now names the full verification floor (build/tests + ## Verify/compliance + project-constraint checks), the before/after timing, and the do-not-auto-apply fallback.
  • notes/reference/cross-project-sync.md — the express-auth ledger-read section now carries the same floor wording and the incompletable-verification fallback (previously it only said "fall back to check-report-wait" for an expired entry).

Verification floor (run before and after)

This is a notes-/CLAUDE.md-only change at the repo root — zero files under engine-v3/ touched, so the engine build/tests are unaffected (the lint/format/smoke/Vitest tooling all lives in engine-v3/; there is no root build). Verified the markdown is well-formed, the git diff matches the intended wording verbatim against the hub source, and the working tree is otherwise clean (the untracked engine-v3/scripts/list-cleanup/out/ is a pre-existing local artifact, not part of this change). Proportionate floor met for a docs-only edit.

Files touched

  • CLAUDE.md — express-auth exception: full verification-floor wording.
  • notes/reference/cross-project-sync.md — ledger-read section: same floor wording.
  • notes/fairyfox-reports/2026-06-26-adopting-updates-3.md — this report.

Not adopted / deliberately skipped

  • reports_through → digested-filename-list (the other 0.9.3 item) — hub-internal resume marker (hub/.last-seen.yml); this node carries no .last-seen.yml, so nothing to adopt. notes/reference/process-reports.md needed no change.
  • notes/reference/compliance.md — no change; its cross-project-sync row already points at the ## Verify check.
  • hub/authorizations.yml, hub/.last-seen.yml — read-only from the clone by design; never copied into the tree.
  • The 0.9.4 hub data/blog/meta changes — hub bookkeeping, not node standards.
  • No VERSION bump (docs/notes/CLAUDE.md-only, PATCH-class), committed straight on dev.

Friction / suggestions for the hub

  • The force-push fallback fired again (third time today) — the 0.9.1 change that made it first-class is doing its job; the --ff-only attempt is now pure ceremony before the expected abort. Working as intended.
  • Anchoring the delta on the prior report's real hub_version (0.9.2) made the changelog-span scoping unambiguous despite the force-push — the 0.9.1 VERSION-anchor rule paid off cleanly here.

Environment

Windows, PowerShell + file tools (per repo rule: no bash sandbox). Read-only on the git-ignored mirror. Adoption is notes-/CLAUDE.md-only → no VERSION bump, PATCH-class docs change, committed on dev (no main release, no tag — CI owns tagging here).
